That's not a sales pitch. That's data from over 50 projects we've delivered across India, Dubai, and Singapore. We build both — Shopify stores and fully custom ecommerce platforms on Next.js. We don't have an agenda to push one over the other. Our revenue is the same either way.

So when a founder asks us "should I go custom?", we give them the honest answer. And most of the time, that answer is no.

Choose Shopify if:

  • You're launching a D2C brand and need to be live in weeks, not months
  • Your catalogue is under 10,000 SKUs with standard product variants
  • You sell through multiple channels (Instagram, Amazon, retail POS)

  • Your annual GMV is under ₹5 Cr ($600K)

Choose custom if:

  • You have proprietary pricing logic that can't be expressed in Shopify's rules
  • Your business is B2B with complex approval workflows, tiered pricing per account, and RFQ processes
  • You're building a multi-vendor marketplace with revenue sharing
  • You have industry-specific compliance requirements (pharma, regulated goods)
  • You need full ownership of your data layer for ML-driven personalisation

Choose Shopify Hydrogen (the hybrid) if:

  • You want a custom frontend experience with Shopify's managed backend
  • Your brand demands a UX that Liquid themes simply can't deliver
  • You have engineering resources to maintain a React/Next.js frontend

What "Custom Build" Actually Means in 2026

Let's clear up a misconception first. When most founders say "custom build", they're imagining hiring a team to code everything from scratch — payment processing, inventory management, user authentication, the works.

That's not what custom ecommerce development looks like in 2026.

A modern custom build typically means:

  • Frontend: Next.js with server-side rendering and edge caching (loads in 1.1–1.4 seconds on mobile vs. 3.5–4.2 seconds for app-heavy Shopify stores)
  • Backend: A headless commerce engine like Medusa.js, Saleor, or a custom Node.js/Python API
  • Database: PostgreSQL or MongoDB, fully owned by you
  • Payments: Direct Stripe or Razorpay integration (2.0–2.9% per transaction vs. Shopify's additional 0.5–2.0% platform fee)
  • Hosting: AWS, Vercel, or DigitalOcean (₹3,000–₹15,000/month vs. Shopify's ₹2,000–₹27,000/month plan cost)

The "from scratch" era is over. The question isn't whether to build everything yourself. It's whether to assemble your own stack from best-in-class components or use Shopify's integrated ecosystem.

The 5 Scenarios Where Shopify Wins Every Time

1. D2C Brand Launch

When we built the Baby Forest Shopify store, they went from concept to ₹4.2 lakh in launch-month revenue with a 22% reduction in cart abandonment. The entire build took weeks, not months.

A custom build for the same scope would have taken 3–4 months and cost 3–5x more. Baby Forest didn't need custom checkout logic. They needed to start selling baby care products fast and iterate based on real customer data.

If you need to be live in 2–4 weeks, custom isn't even in the conversation. Shopify with a well-customised theme gets you there. Period.

5. Subscription Commerce

With apps like Recharge or Shopify's native subscriptions, recurring revenue models work out of the box. Building subscription billing, dunning, and management from scratch is a 3–6 month project on its own.

1. Complex B2B Workflows

When your buyers need approval chains, where a procurement manager adds items to cart, a finance head approves the PO, and the order routes through a custom ERP integration with tiered pricing per account — Shopify's checkout simply can't handle this.

We've built B2B portals where the entire purchase flow is organisation-specific: different catalogues per buyer, negotiated pricing locked to contracts, and RFQ workflows that Shopify's app ecosystem can't replicate without duct-taping 5 different apps together.

2. Proprietary Pricing Logic

If your pricing depends on real-time calculations — dynamic shipping quotes based on a 3D bin-packing algorithm, per-unit pricing that changes based on aggregate monthly volume across all buyer accounts, or prices that fluctuate based on commodity indices — custom is the only path.

Shopify's Shopify Functions (the replacement for Scripts) are more powerful than what came before, but they still operate within Shopify's pricing model constraints.

3. Industry-Specific Compliance

Pharmaceutical ecommerce in India requires specific licence verification workflows. Regulated goods in the GCC need documentation trails that Shopify's order model doesn't natively support. If your industry has compliance requirements baked into the transaction flow, custom gives you the control to build them right.

Total Cost of Ownership: The 3-Year Math

Here's where most comparison articles get it wrong. They compare Shopify's monthly fee against a custom build's upfront cost. That's comparing rent against a mortgage — meaningless without the full picture.

Shopify TCO (3 Years) — For a Store at ₹2 Cr Annual GMV

  • Platform fees: ₹27,000/month × 36 = ₹9.72L (Shopify Advanced)
  • Transaction fees: ~1% on non-Shopify Payments = ₹6L over 3 years
  • App subscriptions: Average store runs 12–15 apps at ₹500–₹5,000/month each = ₹6.5–18L
  • Theme + customisation: ₹1.5–5L initial build
  • Ongoing maintenance: ₹30–50K/month = ₹10.8–18L

Total Shopify TCO: ₹34–57L over 3 years

Custom Build TCO (3 Years) — Same Scale

  • Initial development: ₹15–30L (depending on complexity)
  • Hosting (AWS/Vercel): ₹8–15K/month = ₹2.9–5.4L
  • Payment gateway fees: 2.0–2.5% (no additional platform fee) = ₹12–15L

At ₹2 Cr GMV, Shopify is clearly cheaper. The breakeven point where custom starts making financial sense is typically around ₹5–8 Cr annual GMV, depending on how many paid apps your Shopify store relies on.

The Developer Dependency Problem

Here's something the "go custom" crowd doesn't talk about enough: developer dependency risk.

With Shopify, if your development agency disappears tomorrow, you can find another Shopify developer in a week. The ecosystem has thousands of qualified developers. Your store keeps running.

With a custom build, especially one using a bespoke architecture, you're tied to the team that built it. If that team leaves or the key engineer moves on, onboarding a replacement can take months. We've inherited custom projects where it took us 4–6 weeks just to understand the existing codebase before we could make a single change.

This isn't a reason to avoid custom — it's a reason to insist on clean architecture, comprehensive documentation, and standard technology choices (Next.js, PostgreSQL, well-known frameworks) if you go that route.

The Hybrid Option: Shopify Hydrogen

Shopify Hydrogen is Shopify's React-based framework for building custom storefronts that connect to Shopify's backend. It's the middle ground that didn't exist three years ago.

With Hydrogen, you get:

  • Full creative control over the frontend (React/Remix, server-side rendering)
  • Shopify's managed commerce backend (checkout, payments, inventory, fulfilment)
  • Shopify's app ecosystem still available via APIs
  • Hosting on Shopify's Oxygen platform (or self-host on Vercel)

The catch: Hydrogen requires a team comfortable with React and modern frontend architecture. This isn't a drag-and-drop solution. You need engineers.

For brands where the experience needs to be custom but the commerce doesn't, Hydrogen is often the right answer. We've recommended it to clients in the luxury fashion and premium beauty space where the brand experience is the product.

Start with Shopify if you can clearly explain your product model in under 2 minutes and your checkout flow doesn't require custom business logic. Shopify gets you to revenue faster, and revenue is what validates whether your business model works.

Invest in custom only when you've hit a concrete wall with Shopify — not a theoretical one. "We might need custom pricing someday" is not a reason to go custom today. "Our B2B buyers need org-level approval chains and we're losing deals because Shopify can't do this" is.

Consider Hydrogen when your brand's visual and interactive experience needs to go beyond what Liquid can deliver, but your commerce operations fit within Shopify's model.
